Build your personal advisory board:

1. Types of advisors you need
   - Product/tech: Someone who builds great products
   - Sales/growth: Someone who scaled revenue
   - Finance/operations: Someone who ran operations
   - Industry: Someone in your market
   - Founder: Someone who founded before
   - Investor: Someone who invests in your space
   - Functional: Domain expert (AI, security, whatever)
   
   Don't hire same type twice.
   Diversity of thought > similarity.

2. Where to find them
   NOT: People who are too successful (won't give time)
   NOT: People who are too junior (haven't seen enough)
   YES: People who are 1-2 steps ahead of you
   YES: People who have specific wins you need
   YES: People who know your market
   
   How to approach:
   - Warm intro > cold
   - Ask for specific help (not general advisor)
   - Start with time-bound commitment (not forever)
   - Equity is typical (0.25-1%)

3. What NOT to do
   - Don't hire your friend who's supportive but doesn't know your space
   - Don't hire someone who won't challenge you
   - Don't hire someone to boost your credibility (bad reason)
   - Don't hire too many (5 is max)
   - Don't ignore their advice

4. Effective advisor engagement
   Quarterly meeting (60 minutes):
   - First 10 min: Update on business
   - Next 40 min: Deep dive on top challenge
   - Last 10 min: Intros/help they can provide
   
   Between meetings:
   - Email updates (1x monthly)
   - Text when stuck (not spamming)
   - Introduce advisors to each other
   - Get intros from advisors (value beyond advice)

5. The questions to ask advisors
   - "What do I not see?"
   - "What should I be worried about that I'm not?"
   - "What would you do differently in my position?"
   - "Who should I know/meet?"
   - "What did you learn from a similar situation?"
   - "Am I deluding myself about ___?"
   
   NOT: "Do you think my idea is good?" (too vague)

6. Red flags in advisors
   - They're busy (won't show up for meetings)
   - They don't ask questions (just tell you what to do)
   - They're always right (can't learn from you)
   - They want to be in every decision (over-involved)
   - They bad-mouth other entrepreneurs (cynical)
   - They pressure you to do things their way (not advisory)

7. Firing advisors (yes, it happens)
   - They're not helpful (give generic advice)
   - They miss meetings (not committed)
   - They have conflicting interests
   - They don't get your market
   - The relationship is draining not energizing
   
   It's OK to say "Thanks for help, moving on"

8. Your own board
